Case study · Internal B2B tool · LoopStudio · 2025

HUB — the whole team in one view, so PMs can decide better.

LoopStudio's internal tool to monitor the entire workforce: who's available, where every hour goes, and how projects are really doing — so Project Managers can make the best decisions for the company.

01 · The problem

The information existed. It just wasn't in one place.

At the end of every month, Project Managers spent a lot of time building workforce reports. Data lived in different sources and had to be compared by hand, which made it hard to see who was available, where hours were going and which clients were being under-billed.

What we learned interviewing PMs

Hours were under-reportedWithout an easy way to log time, the real effort behind each project was invisible.
Data was scatteredInformation lived in multiple sources, so every report meant cross-checking by hand.

Goals

  • Centralize operational data
  • More informed decisions
  • Simplify time tracking

02 · The solution

Three pillars, one source of truth.

Each pillar answers a question PMs used to answer by asking around or opening spreadsheets.

01 · Talent pool

See who's available — and when.

Some people were contracted for 8 hours but working on a 4-hour project; others had a project ending in March and would be free in April. The talent pool makes that capacity visible, so PMs can staff new work with the people who are actually available.

02 · Time tracker

Every hour, logged where it happened.

Everyone at LoopStudio logs what they worked on during their day, by client and task. Over time, this shows how long each kind of task really takes on each project — the basis for better estimates.

For: everyone at LoopStudio

Time tracker: a weekly view to log hours per client and task
03 · PM dashboard

Contracted vs. actual, at a glance.

PMs log the contracted hours for each project, and the dashboard compares them with the hours actually tracked: billed hours, non-billable hours, over-estimates and the difference per project.

For: Project Managers

Hours reported in: billable days, holidays and billable vs. non-billable hours per person and project

Screens show sample data. Real figures are confidential.

03 · Key decision

Show fewer numbers — the ones that drive decisions.

The dashboard could show everything, and that was the risk. I prioritized the few metrics PMs actually act on, so the important signals — like an under-billed project — stand out at a glance instead of getting lost in a table.

  • Billed hoursWith the trend against last month.
  • Non-billable hoursWhere effort isn't turning into revenue.
  • Over-estimated hoursWhere planning needs adjusting.
  • Planned vs. actualPer project, with the difference highlighted.

04 · Status & impact

From month-end chasing to one shared view.

  • Still in development when I left LoopStudio in March 2026, with the PM team already using it.
  • Designed to replace month-end cross-checking with one centralized view.
  • Built so PMs could spot under-billed projects and adjust rates, contracts and allocation.

What I learned

  • Simple beats completeInternal tools with complex data need clear, simple interfaces — prioritizing the critical metrics made performance easy to read.
  • Design for everyone who feeds the dataA dashboard is only as good as the hours behind it, so the time tracker had to be fast for every employee, not just PMs.

02 · Time tracker

Hours reported in: días facturables, feriados y horas facturables vs. no facturables por persona y proyecto
